How do B2B service firms build a reliable pipeline?

Only a small proportion of any business to business market is actively buying at a given time. That means a campaign aimed only at people in market is competing for a narrow slice at high cost, while the much larger group who will buy eventually receives nothing.

The firms with reliable pipeline do two things at once: capture the in market demand through search and direct approaches, and stay present with the rest through published work, professional networks and relationships so that they are the name that comes up when the need arises.

Measurement has to account for a cycle of months and a buying committee of several people. Pipeline created and qualified conversations are more honest monthly measures than closed revenue, which reflects work done two quarters ago.

The structural fact

Most of your market is not buying today, and that is the opportunity.

A business to business market at any given moment contains a small group actively evaluating a purchase and a much larger group who will eventually need to. Marketing aimed exclusively at the first group is expensive, because everybody else is aimed there too, and it ignores the larger group entirely.

The larger group is not reachable with a sales message, because they have no reason to respond to one. They are reachable with something genuinely useful, which builds familiarity and makes you a candidate when the need arrives.

This is the argument for publishing and for presence rather than for constant campaigning, and it is unpopular because the return is deferred and imperfectly attributable. It is also why firms with a decade of published work have pipeline that competitors cannot buy their way into.

The practical balance is to fund both: enough direct response to produce conversations this quarter, and enough presence work that the next three years are easier. Firms that fund only the first find that acquisition costs rise every year.

Judge the second half over years rather than months, and use branded search volume as the leading indicator, because it rises when people encounter your name and remember it. Results vary by market, budget, competition and other factors. Nothing here is a guarantee of a ranking, a lead volume or a revenue outcome.

The buying committee

You have to convince people you will never speak to.

The person who contacts you has to sell the decision internally, frequently to people with different priorities.

The practitioner wants to know whether you understand the problem. The budget holder wants to know cost, structure and what happens if it does not work. A technical or risk function wants to know about security, compliance and dependencies. A sceptic wants evidence you have done this before for somebody like them.

Most firm websites answer only the first of those, which leaves the internal champion to construct the rest of the argument themselves. Material aimed at each role, and easy to forward, is one of the highest return additions a B2B site can make.

That is also why case studies matter more here than in almost any other category. Not as a marketing artefact but as internal ammunition: a comparable organisation, a comparable problem, and a description specific enough to be credible.

Pricing information is the other recurring gap. A budget holder who cannot form any estimate of cost cannot advance the conversation, and a firm that refuses to indicate anything is asking somebody to sell an unquantified proposal internally.

The generative engine figure is worth noting: four in ten companies already doing this makes it a present tense discipline rather than an emerging one, which matters for a category where buyers research extensively before contacting anybody.

Gated content deserves a specific caution. A gate turns a piece of marketing into a transaction, and if the content behind it is thin the transaction leaves the reader worse disposed than before they downloaded it.

Outreach

Outreach works in B2B services and volume outreach does not. The difference is entirely in the preparation.

  1. Build a narrow list

    Organisations with a reason to need you now, identified by something observable rather than by a firmographic filter. A list of two hundred researched companies beats twenty thousand scraped ones.

  2. Say something only you could say

    A message that demonstrates you have looked at their situation gets a reply. A template with a merge field does not, and it also tells the recipient exactly how much attention they can expect later.

  3. Offer something other than a meeting

    A useful observation, a relevant piece of work, or an introduction. Asking for time before establishing why is the most common reason sequences fail.

  1. Respect the rules

    Email and phone follow up carry their own rules. CAN-SPAM requires accurate headers, a physical postal address and a working opt out honoured promptly, and calls and texts to consumers sit under the Telephone Consumer Protection Act. Follow up sequences get built to those rules rather than retrofitted to them.

  2. Measure replies, not sends

    A sequence with a high send volume and a low reply rate is producing negative brand impressions at scale. Reply rate and conversations are the only outputs worth reporting.

Done properly this is slow and produces a small number of high quality conversations. Done at volume it produces a reputation, and not the one intended.

Positioning

A firm that serves everybody is chosen by nobody.

The most common structural problem in B2B services marketing is a firm describing itself broadly enough to include every possible client. It feels safe and it removes the only thing that makes a firm findable and memorable.

Specificity works in three directions and any one of them is enough. A sector, where you understand the constraints and the vocabulary. A problem, where you are the obvious answer to a particular situation. Or a stage, where you work with organisations at a defined point of growth or change.

The fear is that narrowing turns away work. In practice a narrow firm receives more enquiries, because it is easier to remember, easier to refer and easier to find, and because a buyer with that specific problem will always choose the specialist over the generalist.

It also solves a search problem. Broad category terms are contested by publishers, directories and large firms. A specific problem in a specific sector is contested by almost nobody and attracts exactly the reader you want.

The practical test is whether a referrer could describe what you do in one sentence. If they cannot, the positioning is doing no work.

The rules

What applies to B2B services marketing.

  • Email and phone follow up carry their own rules. CAN-SPAM requires accurate headers, a physical postal address and a working opt out honoured promptly, and calls and texts to consumers sit under the Telephone Consumer Protection Act. Follow up sequences get built to those rules rather than retrofitted to them.
  • Any material connection between you and someone endorsing you has to be disclosed clearly and close to the endorsement. Paying, gifting, discounting or employing someone all count as material connections.
  • The FTC's rule on fake reviews and testimonials took effect on 21 October 2024. It covers buying reviews, writing your own, and suppressing negative ones. Every review we help collect is first party, requested from a real customer, and never gated on the rating they intend to leave.
  • Client names, logos and case study detail need permission. Many B2B engagements are covered by confidentiality provisions, and publishing a client's name or results without checking is a contractual problem rather than a marketing one.
  • Claims about outcomes need a basis. A case study describing a specific result is defensible; presenting that result as what a new client should expect is a performance claim.

The confidentiality point catches more B2B firms than any advertising rule. Get written permission for logos, names and figures, and keep a record of what each client agreed to.

Lead value and failure modes

A B2B services lead is worth the expected value of the engagement multiplied by the probability it closes, which varies by an order of magnitude between an inbound enquiry from a referral and a response to a cold sequence. Averaging them produces a cost per lead that guides nothing.

Define qualified in writing: organisation size, sector, the problem, the budget range and whether the person you are speaking to can convene the people who decide. That last one is the filter most firms skip and the one that most often explains a stalled pipeline.

Measure pipeline created rather than leads, and win rate rather than volume. A firm with fewer, better qualified conversations and a rising win rate is in a considerably stronger position than one with a larger funnel and a falling one.

How you tell it is being done badly: reporting that leads with form fills, no distinction between inbound and outbound in the numbers, content that would not persuade anybody who knows the field, and an outreach programme measured on sends.

The vanity metric is website traffic. B2B content attracts competitors, students and job seekers in large numbers, and none of them will ever be a client.

What we actually change

Not the system: the path to it. Where the button sits on the page, whether it says what happens when you press it, how many taps it takes from a phone, whether it appears again at the point a prospective client has finished reading and decided, and whether somebody who is not ready yet has a second way to reach you. That path is ours, it is measurable, and in most firm audits it is the part doing the damage.

Where the handoff is only a link

Some vendors publish an embeddable widget and some publish nothing at all. Where there is nothing to embed and no deep link worth pointing at, the site sends the visitor to your booking page or your login and stops there. That is a perfectly good outcome and we would rather say so than describe a seam we cannot remove. What we can do is make the destination unsurprising, so nobody arrives wondering whether they are still dealing with you.

Can we use client names and logos?

With written permission, and check the engagement terms first. Many B2B contracts include confidentiality provisions that cover the existence of the relationship as well as its detail.

Keep a record of what each client agreed to, because permission granted informally to one person tends to be forgotten when that person leaves.

An indicative range with the variables named works for bespoke work. A refusal to indicate anything at all filters out serious buyers alongside the unqualified ones.
